Understand the inspection methods
UKVI can request documents, conduct on-site or digital checks and interview sponsors or workers. Checks may be announced or unannounced. A self-audit score is not a Home Office finding.
- Appoint a visit coordinator, deputy and evidence custodian.
- Keep an indexed evidence pack and a secure way to provide requested records.
- Brief reception and site managers on identity verification and escalation.
Run an evidence-led rehearsal
Recommended practice: trace a sample worker from vacancy approval to current payroll. Ask staff to explain their actual work and records in their own words.
- Include a recent starter, an absence, a job change and a leaver in the sample.
- Record factual inconsistencies and missing evidence without manufacturing retrospective records.
- Assign remediation owners, due dates and independent closure checks.
- Use interviews to expose process gaps; never coach a misleading account.
Suggested rehearsal structure
Choose a review scope and sample that reflects how the business operates. Include a spread of locations, managers and case types, and record why each case was selected. Ask the reviewer to trace decisions using ordinary records before requesting explanations from the case owner. This helps distinguish a missing document from a process that was never completed.
Run one retrieval exercise with the usual record owner unavailable. Record access problems, unclear document names and evidence held by third parties. Treat those findings as practical improvements with owners and verification dates.
- Keep a request log showing what was requested, supplied and still outstanding.
- Record the limits of the sample and any reason to broaden it.
- Preserve original evidence and label later explanations with their actual creation date.
Suggested interview and response preparation
Ask staff to explain their actual responsibilities and demonstrate a recent example. Encourage them to identify uncertainty and the person who can answer it. A factual explanation of an incomplete process is more useful to the internal review than a memorised description that the records cannot support.
Prepare a practical visit protocol covering reception, the coordinator, secure evidence transfer and follow-up requests. Check that it supports prompt, orderly cooperation. After the rehearsal, distinguish observations from confirmed findings and proposed fixes from completed changes. An internal readiness score should never be presented as a government inspection outcome.
Fictional practice scenario
A fictional employer's mock review takes place while its payroll administrator is away. The team can retrieve contracts but cannot explain two pay adjustments or find the linked approvals. It records the limitation and the evidence needed to resolve it.
The follow-up assigns deputy access and a reconciliation task, then tests a fresh case. It does not declare the organisation compliant because the original checklist contained mostly positive answers.
